Builds on #3506 (dual GPU: exports and previews on a second graphics card) and #2706 (AI masks with open models). Both are merged in here with merge commits. The commit this PR adds is DUAL-GPU-5 (6c3dd5c).

What it does

The AI models now keep a device on each graphics card they use (lightcraft_gpu::ai, one PerCard slot per Role). Background AI work goes to the second card first, so the editing card stays free for the photo on screen.

  • AI Denoise sets up each card on its own. Each card is checked against the CPU on the check tile and timed. A batch then makes one photo on each working card at once, the second card first (Model::lanes). At a light pace (the user is working) it makes one photo at a time. One photo's tiles stay on one card. denoise.status → device.cards lists each card's state, times and photos, and denoise.pump → running.photos lists the photos being made. A card that errs, is lost or gets three tiles wrong is given up on alone: its tiles run on the CPU and later photos go to the other card.
  • Face scan and AI mask matrix products create their device on the second card when there is one, so one copy of the weights lives on one card. When that device fails, they fall back to the editing card.
  • Background submissions on the editing card wait while the interface is busy. On the second card they never wait.
  • If creating an AI device or compiling its kernels crashes on the second card, the crash marker names that card. The next launch then turns off only the second card.

Measured (RTX 4070 SUPER for editing, RTX 5070 as the second card, Windows, release build)

Check tile on the card Same tile on the CPU
Second card 0.7 ms 2 ms
Editing card 0.7 ms 3 ms

The two cards' check tiles agree exactly (0.0 difference). Each card is off from the CPU by 3.4e-7.

A batch of AI Denoise on 24 MP Nikon D750 raws, with the installed Bayer model, timing 12 photos after the set-up photo:

Run One card (second card off) Two cards Photos at once
1 19.8 s (1.65 s a photo) 18.2 s (1.52 s a photo) 1 / 2
2 18.7 s (1.56 s a photo) 17.6 s (1.47 s a photo) 1 / 2

Two cards are about 7 % faster here. The gain is small because one tile on the card takes only 22–34 ms, so most of a photo's time is decoding and CPU work, not the network. The main win today is keeping the editing card free while a batch runs. A heavier model would gain more from the second card.

The ignored test denoise_two_cards::a_batch_on_one_card_or_two reproduces the batch numbers. Its header has the command.

Tests

  • tests::denoise::a_batch_on_two_cards_makes_what_one_card_makes: two cards make the same pictures as one card, byte for byte. They make two photos at once and denoise.pump lists both. A broken second card falls back to one photo at a time, and every photo is still made.
  • denoise::gpu_tests::*: each card passes the check tile. Two photos run on two cards, the second card first. A broken second card leaves the work to the editing card and the CPU. A set-up marker left behind keeps only that card off.
  • gemm::tests::matmul_matches_the_cpu runs on each card's device. ai::tests checks a thread's card choice and that a broken card keeps its first reason. tests/ai_gate.rs checks the background turn on each card.
  • Ran on the 4070 alone, the 5070 alone, and the 4070 with the 5070 as second card: the engine denoise tests, the lightcraft-gpu lib tests and ai_gate all pass. The exception is ctx::tests::out_of_memory_child, which fills device memory until it runs out. It is not touched by this PR, and it is skipped on this machine because it exhausts system memory here.

Port notes

Upstream splits denoise.rs into denoise/{gpu,model,session,settings,state,products}.rs and keeps one AI Denoise activity row, with no per-photo child rows. So two photos share that row: their tiles are summed and the first photo is named.

…ranches

So the branches merge into main without conflicts between their copies of the fix.

…GPU_LIMITS caps the adopted device

Review of PR storytold#1065:
- A headless `ui.screenshot` taken mid-drag showed the photo as a white
rectangle: the GPU-resident draft left no CPU copy. With keep_pixels
(control channel) the renderer now keeps each view's frame, and
`cpu_textures` reads it back through `ScreenTextures::read`
(`lightcraft_gpu::read_texture`). Drawing still never reads back, so
  drags keep the speed-up.
- Adopting the window's device skipped LIGHTCRAFT_GPU_LIMITS; `Gpu::adopt`
now caps its limits the same way `Gpu::new` does.

Tests: a_headless_screenshot_reads_back_a_view_drawn_from_the_gpu (ui-egui),
the_limits_override_caps_an_adopted_device (gpu); the display test uses
read_texture and skips through lightcraft_testkit::skip!.

Conflicts: store.rs, tests_export.rs and tests_folder_drop.rs take main's
form of the same Windows fixes; detail.rs keeps main's pixel-snapped image
rect and draws `tex.id()` (a view may show a GPU-resident texture).

Co-Authored-By: Claude Opus 5.5 <noreply@anthropic.com>
Conflicts only in test modules (gpu ctx.rs, ui-egui render.rs): both sides' tests kept.

…aw GPU-drawn views

- the window-device adoption is announced before its thread starts: until it finishes, the
settings' warm-up and renders don't create a device of their own (they raced it)
- the device error / device-lost handlers go on only after the kernels build, so a declined
window device keeps the window's own handler
- releasing a slot frees its GPU-resident texture and kept frame
- a soft proof into a colour space drafts full size on the GPU; only one to a device profile
  counts as proofed for `handles`
- docs: Fill spots and device-profile soft proofs render on the CPU
- slideshow, slide layout and print draw `Tex::id()` (the GPU texture when there is one)

…eir segmentation

- lightcraft-segment models.rs: the open AI mask models (SAM 2.1 Hiera-Tiny,
BiRefNet-portrait, EoMT-S COCO panoptic, Depth Anything V2 Small) and SAM 3,
each with its files pinned by size and SHA-256, licence, page, and download
locations (the publishers' repositories pinned to a commit; LightCraft's own
mirror to be added first, TODO(maintainer)).
- engine: Segmenter.models_root (<settings>/models, LIGHTCRAFT_AI_MODELS_DIR),
per-model downloads on the shared downloader (activity row, cancel, resume),
require_model() errors that say how to get a model; ai.models.status /
  download (needs acknowledged) / cancel.
- develop: Subject, Sky, Background, People and Landscape carry an optional
model segmentation (old documents read and write as before); the pipeline
renders it ahead of mattes and heuristics.

… path

Hiera attention runs straight from the qkv projection in one multi-threaded
kernel (windows, padding tokens and query pooling included); attention uses
packed 4x8 micro-kernels; linear epilogues, GELU, adds and pooling run on all
cores. The SAM 2 mask decoder takes a channel-last fast path (transposed
convolutions as per-pixel linear maps); SAM 3 keeps its original path.
Unit tests for the kernels against the plain candle ops; NOTICE and crate
docs mention SAM 2.

…ojections, fused upscaling

The FPN neck and the decoder features stay channel-last (1x1 convolutions as
matmuls, no NCHW copies); the first two-way block's image-side projections are
computed once per image; the upscaling transposed convolutions run as matmuls
with one fused bias/shuffle/skip/norm/GELU epilogue. Tests: a tiny random-weight
SAM 2 runs end to end, the upscaling epilogue matches ConvTranspose2d + LayerNorm.

- Face Skin and Body Skin cut out every face's features from FaceMesh-V2
landmarks: the eye openings grown for the lash line, the brows, the mouth
(outer lip line filled), and facial hair in the lower face (darker and more
textured than the cheeks; smooth shadow stays); feathered edges; nostrils
stay skin. Selfie Multiclass's hair class already leaves full beards out
(checked on wedding guests). Ticking a feature with skin adds it back.
- Faces without landmarks (profiles) keep only the hair subtraction, and the
app says so; without the face model, skin says it includes the features.
- Coverage is rasterized only over each polygon's cells.
- Tests: synthetic holes, hair class, beard vs shadow, an env-gated check on a
real photo; flaky timing in two tests fixed (GPU init-marker tests wait for
other tests' device creation; the 404 mirror answers slowly).
- Wording: 'openly licensed' instead of 'open' models.

…oto's edges

- Entire Person took Face Skin's cut-outs and lost the eyes, brows and mouth (TEST-NOTES 37): it is
now everything that isn't background (1 - p(background)): skin, hair, eyes, mouth, clothes, what
the person holds. The cut-outs apply to Face / Body Skin only. Regression test.
- Square holes in a lace dress: specks of background the 256-cell class map leaves inside a person
are filled (enclosed, at most 1/2000 of the grid; an arm's gap stays), and one person's SAM 2.1
silhouette keeps only the part joined to their face, so a neighbour's silhouette leaking onto the
lace no longer punches SAM-cell squares in it (crates/segment/src/matte.rs).
- Class mattes (clothes, hair, skin, entire person) are refined by a guided filter on the photo's
luminance at 1024 cells, so edges follow the garment and body instead of the class map's blur.
- People were not found on an ordinary couple shot: the faces come from detect_all (FACES-DETECT).

Left: the class map is still one 256-cell pass over the whole photo, so skin next to clothes can
still spill at that scale.

Upstream PR split: the per-person SAM 2.1 silhouettes (people::Instances, used by smart presets)
and the faces from detect_all (FACES-DETECT) are left for their own PRs; this keeps the Entire
Person fix, the lace-speck fill and the guided-filter edges in people_mask, and matte.rs.

…ces and reaches the hairline

The skin coverage was edge-refined after the feature holes were cut, which
filled small holes back in, and a smiling eye's opening is too thin to cut:
on real photos the eyes, brows and lips stayed tinted. Refine the class
coverage first, then cut; cut each eye as a whole ellipse (lids and lashes)
and each brow at least a fifth of its length thick. Above the brows, inside
the face oval stretched up to the hair, forehead-coloured non-hair cells are
skin, so a high forehead no longer fades out before the hairline.

(cherry picked from commit 298e2ec)
A remembered dress came back as SAM 2.1's 256-cell mask stretched over the
photo: a soft halo around it, and the wearer's neckline, arms and hands in
it. It is now refined on the photo at 1024 cells: lace specks filled, the
wearer's skin and hair (Selfie Multiclass, edges snapped by a new colour
guided filter) taken out when it is worn, and the outline pulled onto the
photo's edge by a colour guided filter and steepened. People > Clothes
gets the same skin cut and edge.

Upstream PR split: only People > Clothes and the segment crate's garment refinement
(people::garment_mask, matte::guided_filter_rgb) are here; remembered objects (AutoModel::Concept
in the engine) and docs/people-and-roles.md belong to the smart-presets PR.

Reconcile the Recovered notice with the slot's lost state.

A replacement device can be lost after lost_while_made returns false and before Recovered is emitted. The loss callback then emits Lost, and Recovered follows. The final notice says the card is in use while s.lost is set. Re-check the slot state before emitting Recovered, or have consumers reconcile against the current state. Holding the slot lock across both steps would deadlock, because lose takes the same lock.

…s the card the photos render on

The render device of this PR now honours the variable as the AI devices do: a card named by
part of its name, any case; several matches in a defined order; a name that matches nothing logs
the card used instead. Agent GPU tests on these trees can then stay on one card.

…nt still in use, a lost replacement keeps the attempts before it, an adopted device lost while made isn't used, --long-edge is checked first

- slot::replace checks the loss and tells "uses it again" in one step against `lose` (the
notice is sent under the slot lock; `event` takes only the events lock), so a loss in the gap
  is never followed by a Recovered notice (follow-ups on storytold#3499, storytold#3506, storytold#3511);
- a replacement lost while it was made, or just after, is one more failed attempt and not a
  recovery: the attempts before it carry over, so MAX_RECOVERIES bounds the attempts (storytold#3565);
- slot::adopt checks for a loss after installing the window's device, as `get` does (storytold#3511);
- the lost-while-made child test checks the replacement was made before reading its events,
  and asserts the attempts count; a child test for the adopted device (storytold#3532, storytold#3565);
- wedding_export_bench checks --long-edge before the import and settings (storytold#3506).

…ER names another card

With storytold#3428 merged, Gpu::new already makes the render device on the named card; the window's
device was still adopted first, so the app rendered on the screen's card whatever the variable
said. backend::may_adopt_window_device (tested on names in backend.rs) now decides: another
card named renders on a device of its own, and the window stays on the screen's card.

…nce control into view

With a GPU the graphics-card rows (editing card, second card) push the preview, memory and
cache rows below the fold of the harness window. The widget list keeps clipped widgets, so the
test scrolls the page until each control's rect is inside the page's room before clicking.

…s name no card

Review of PR storytold#3506: with no editing device yet and Automatic for editing (wgpu picks), every
usable card was offered as the second card, the editing one among them; picking it gave no
second card ("isn't available"), and once the editing card was known the choice read "(not
found)". Now the row offers Off and Automatic (with no card named) until then, and a card
already chosen keeps its name. Tested in second_graphics_card_choices_leave_out_the_editing_card.

Merged #3506 66f50b3 in 9cd0e43. It brings two fixes from #3532 bd29866:

  • ctx.rs:1396: adopt and put now check for a loss after installing a device, with child tests.
  • Follow-up on slot.rs:230-235: the Recovered notice is sent only for a replacement that is still in use.

It also brings main 0fad22a. cards.rs:253 and slot.rs:223 were already marked addressed.

Tests: fmt and workspace clippy pass, and the gpu lib tests pass with the GPU off. The GPU tests of this code pass in #3506's tree on both cards.

Reject out-of-range --limit-kb values instead of truncating them.

--limit-kb is parsed as usize and then cast to u32 with as, which keeps only the low 32 bits. On a 64-bit host, 4294967296 (2^32) becomes Some(0). The export then fails for every photo with cannot fit within 0 KB. The benchmark does not measure the requested size. The same file already refuses bad --long-edge values rather than cutting them, so this value should follow that pattern.

Suggested fix

+    o.limit_kb = match text("--limit-kb") {

Document that the benchmark timing excludes destination writes.

The benchmark passes a no-op write callback to export_batch, so its photos-per-minute figure omits the file writes that the Export dialog performs. The header says the benchmark runs photos "as the Export dialog runs them" and prints photos per minute. On a destination drive that is slower than JPEG encoding, a rate taken from this benchmark can overstate dialog throughput. The header should state what the timed region covers.

Stop marking the calling thread's card lost for an unregistered device.

When Device::poll panics in poll_device_raw, the catch marks generation 0 lost. Generation 0 means an unregistered device, so slot::lose disables whichever card the calling thread renders on. That card can be healthy and unrelated. Skip the marking when generation is 0. The caller still receives the Err.

Drop the card name from Automatic while LIGHTCRAFT_GPU_ADAPTER is set.

When LIGHTCRAFT_GPU_ADAPTER is set, Automatic never starts a second-card helper. The Automatic label still names the other card, so the row promises a card that is not used. Pass the pin state into gpu_helper_choices and show Automatic without a card name in that case.

Label the editing card correctly in the second-card list.

When the saved second card is also the editing card, gpu_helper_choices drops it from the list and then adds it back as "(not found)", even though the card is usable. Selecting it gives no second card, and the status line says the card "isn't available". Show the editing card with an accurate label and status text.

Make the exhausted second-card state show the disabled message, not the restart promise.

After the recovery limit, helper_status() keeps reporting "lost". The Settings row then tells the user that LightCraft restarts the card. Replacement stops at that point, so the card stays unused until the application restarts. Return a distinct exhausted state, or the given-up text, when slot::gave_up(Role::Helper) is true. Then show that text in the Settings row.

Update helper_status() and the Settings row so that when
slot::gave_up(Role::Helper) is true, the exhausted second-card state displays
the disabled/given-up message instead of the restart promise. Keep the existing
“lost” message for recoverable failures and use a distinct status or the
established given-up text for the exhausted state.

- **A crash while starting a chosen card** (the process dies in the driver): the crash marker names each
device being started (`[card=<key>; role=editing|helper]`, one line per driver-work scope running), so
the next launch drops only that choice — the editing card back to Automatic, or the second card off —
and keeps the GPU on (`apps/lightcraft/src/gpu_crash.rs` `gpu_crash_from`). A crash in any other driver work
(Automatic's card, listing the cards, the editing card's AI kernels) turns GPU rendering off as before; a crash
in the second card's AI work turns only that card off (below).

Fix the Crash sentinel paragraph so it matches the helper-card crash behavior.

The new paragraph at docs/gpu-pipeline.md:94-99 says a crash while starting the second graphics card drops only that card, and GPU rendering stays on. The unchanged Crash sentinel paragraph at docs/gpu-pipeline.md:212-214 says any remaining gpu-init.marker starts LightCraft with GPU rendering off. The code follows the new paragraph. Update the Crash sentinel paragraph to name the card-scoped exception, and point to the Second graphics card section for details.

📝 Suggested wording
-uncheck *Use the GPU for rendering*) forces the CPU path from the start. If the marker is still there at the next launch, the process died inside
-the driver: LightCraft starts with GPU rendering off (the preference is saved unchecked), removes the
-marker and says so in a notice.

Update the Crash sentinel paragraph to distinguish marker outcomes: when it
names only a chosen card or the second card, state that only that choice is
dropped and GPU rendering stays on, and refer readers to “Crash while starting a
chosen card” and “The second graphics card.” Preserve the existing GPU-off
behavior for other crashes and the marker-removal and notice behavior.

Describe export card order as the scheduler applies it.

The export paragraph says each photo takes "the second card first". Default exports use the speed-weighted order, so the editing card can take a photo first. The second card goes first only in the desktop app while it has no photo.

Review comment at @docs/gpu-pipeline.md around lines 275 - 277:
Update the “Exports on two cards” paragraph to describe the scheduler’s actual
card selection: `wait_batch_turn_any` uses the speed-weighted order, while the
desktop app gives the second card priority only when it has no photo. Remove the
blanket claim that the second card is always tried first, and preserve the
existing explanation of card assignment for each photo.
