The browser tests were a folder off to one side — e2e/ had its own package.json, its own lockfile and its own node_modules — so they only ran when somebody remembered to cd e2e and run them. Nothing in CI could reach them.

Playwright moved to the root

playwright.config.ts, the @playwright/test dependency and the tsconfig that types the specs now sit beside the app's, so a plain bun install at the root is enough and bun run test:e2e works from anywhere in the repo. e2e/ keeps the specs and support/, nothing else. The config's testDir points back into it and its webServer no longer needs a cwd.

bun run typecheck now covers the specs too — they are in the root tsconfig's include.

Both suites, four shards each

Job What runs
typecheck vue-tsc --noEmit
test ×4 vitest run --shard=N/4
e2e ×4 playwright test --shard=N/4, report uploaded on failure

Sharding also settles the one thing that could not be parallelised before: tests/integration.test.ts binds port 8899, and separate runners never contend for it. The 136 browser runs split 34 apiece.

Pull requests verify, pushes deploy

The three suites are gated to pull_request. A push to main no longer re-runs what the pull request already proved — publish lost its needs and just builds the image and deploys to Coolify.

Worth knowing: a commit pushed straight to main without a pull request now ships with nothing having run. If that happens often, the suites should go back to gating publish.

Checked

  • bun run typecheck clean with e2e/ included
  • All four vitest shards green locally
  • Playwright shards split evenly, and a spec runs from the root config with the dev server started by webServer

The browser tests were a folder off to one side with its own manifest and its
own lockfile, which meant they only ever ran when somebody remembered to run
them. Playwright's config, its dependency and the tsconfig that types the specs
now sit at the root beside the app's, so `bun run test:e2e` works from a plain
`bun install` and CI can reach them; `e2e/` keeps the specs and nothing else.

CI splits both suites four ways with `--shard`, a runner each. That also settles
the one thing that could not be parallelised before: the integration test binds
port 8899, and separate runners never contend for it.

A push to main no longer re-runs what the pull request already proved — it
builds the image and deploys.

`playwright install --with-deps` downloaded Chromium, WebKit and a pile of
system libraries on every one of the four shards. Microsoft publishes an image
with all of it baked in, so the job just runs the tests.

The image holds the browser builds for exactly one Playwright version, so
`@playwright/test` is pinned rather than ranged — a lockfile bump that moved it
would otherwise leave the container carrying browsers the runner refuses.

A file called `docker-publish.yml` holding the whole test suite behind an
`if: github.event_name == 'pull_request'` on every job was two workflows sharing
a name. They are now `test.yml`, which runs on pull requests, and
`docker-publish.yml`, which builds the image and calls Coolify on a push to main
or a tag. Neither needs an `if:` any more — the triggers say it.

Review Change Stack

📝 Walkthrough

Walkthrough

The change moves Playwright setup to the repository root, adds sharded pull-request validation, separates testing from Docker publishing, and updates documentation and translations for an eight-game platform.

Changes

Test infrastructure and CI workflows

Layer / File(s) Summary
Root Playwright setup
.github/workflows/test.yml, .gitignore, e2e/README.md, package.json, playwright.config.ts, tsconfig.json
Playwright dependencies, scripts, configuration, TypeScript coverage, usage instructions, and artifact exclusions now use the repository root.
Pull-request validation sharding
.github/workflows/test.yml
Pull requests run typecheck, four Vitest shards, and four Playwright shards. Failed Playwright runs upload reports.
Deployment workflow separation
.github/workflows/docker-publish.yml, CLAUDE.md
Docker publishing no longer runs the removed verification job. CI documentation now describes separate validation and deployment workflows.

Multi-game documentation and catalogue

Layer / File(s) Summary
Game catalogue and project overview
README.md, src/i18n/en/samurai.ts, src/i18n/my/samurai.ts
Documentation and landing translations now describe eight games, shared infrastructure, game selection, and updated commands.
Gameplay information and lifecycle
README.md
The README documents per-game rules, server validation, hidden information, server-computed affordances, opening-seat selection, and room lifecycle behavior.
Samurai rules and licensing
README.md
The README adds Samurai navigation, tile identifiers, five- and six-player support, extension notes, and generalized licensing text.

Estimated code review effort: 3 (Moderate) | ~25 minutes

Merge Risk: 🟡 Moderate · up to 5f56f

This PR adds pull-request test execution that can access persisted checkout credentials without an explicit read-only token policy, creating a bounded security risk if repository-controlled test code is compromised. It also allows direct pushes to main to deploy without running the new suites. The change is not merge-ready without owner awareness and either least-privilege workflow hardening or confirmation that repository protections prevent unsafe execution and deployment paths.

🎯 Functional Correctness | 🟡 Minor | ⚡ Quick win

Update the Playwright command after the root migration.

Lines [111]-[114] still describe e2e/ as a standalone package and instruct users to run cd e2e && bun run test. The PR moves the Playwright configuration and dependencies to the repository root, so this documentation no longer matches the repository layout. Document the root-level Playwright script instead and remove the standalone-package statement.
