Closes #98

  • Swarm line: one line under the band header holds every agent of the run by phase (plan · build · review), done ones included, from three agents on. Zero model tokens.
  • Reviewers in parallel: the contract sends every reviewer of a finished piece in one message as background calls. Same tokens, shorter run.
  • Workflow agents: passed through untouched (the engine ignores a rewrite and logs a failure line), real model logged, mismatch toasted; a headerless one joins the run in progress; a silent one ends after 10 min.
  • Audit fixes: forks not adopted, status line only for /agt runs, no bare tok on rebuilt rows.

Verification

  • claude plugin test . → 317 pass, 0 fail
  • bash scripts/validate.sh → 0 fail(s); claude plugin validate .claude-plugin/plugin.json --strict → passed
  • Real runtime (2.1.294, --plugin-dir): three reviewers dispatched in one message drew review ◆◇◇ 0/3 done, then review ✓✓✓ 3/3 done.

Deferred (in #97 or later): per-pane-instance harvest keys, waking the lead on a done→idle pane, off-screen transcript rows skipping redraws.

Run logs showed reviewers of one piece starting minutes apart: the
contract pipelined review against builds but never said to dispatch a
piece's reviewers in one message. They read the same diff, so running
them at once shortens the run at no token cost.

The tree has room for a few rows; a run with a planner, three builders
and four reviewers spilled into '+N more'. One line under the band's
header now holds every agent of the run, done ones included, grouped as
plan · build · review: a pulsing cell per working agent in its model's
colour, a dim check per finished one, a cross per failed one. Drawn from
the live map the band already reads; no model tokens.

This build raises agent.spawn for a workflow script's agents and
ignores a model rewrite there, logging a failure line each time. The
mod still rewrote it, so routing.jsonl and the toast reported a route
that never happened. A workflow agent now passes through untouched; the
model it really ran is logged, and a mismatch with the routing table is
toasted. The workflow tier tells the lead to set the model itself.

A workflow agent's prompt may carry no [agt] header; it reset the band
to an 'adhoc' run mid-run. It now joins the run in progress. Workflow
agents are in no agent list and a cancelled one raises no turn.complete,
so a row could stay 'working' forever and keep the ticker and status
line alive. Each one now tracks when its loop was last heard from and
is finished after ten silent minutes.

The mod skips forks at spawn, but the agent-list poll adopted any agent
it did not know, so forks reappeared as 'fork ?' rows and counted in the
tally and the run's ledger.

A plain subagent runs under 'adhoc'; one Explore call in a session that
never typed /agt pinned 'agt adhoc · ◇1 working'. The band still shows
it; the pinned line is for /agt runs.
