Answer from GitHub Copilot (Claude Opus 4.6): 根本原因: gulp を 4.x → 5.x にアップグレードしたことで、内部の vinyl-fs が 3.x → 4.x に上がり、src() のデフォルトエンコーディングが null（バイナリ）から 'utf8' に変更されました。 これにより、gulpfile.js の copyAttachments 関数で画像などのバイナリファイルがコピーされる際に UTF-8 テキストとして読み込まれ、不正なバイトシーケンスが U+FFFD 置換文字（EF BF BD）に変換されてファイルが破損していました。 修正: gulpfile.js の copyAttachments 関数 に encoding: false を追加しました。
