Every reply exits through send_reply, which runs the 5-layer guardrail stack (price, stock, policy, tone, grounding) and writes an audit row. Auto-send only happens when every layer returns allow.

These are the choices that materially separate this prototype from a vanilla RAG-over-catalog wrapper.
Most copilots take the buyer message, embed it, run BM25+vector once, return top-k. That fails the moment the buyer signals multiple constraints — a strong manufacturer term dominates retrieval and you lose the price filter, or a strong product name leaks the manufacturer match. Our pipeline:
- Decomposes intent into eight structured aspects (intention, product_name, manufacturer, category, price_target, price_max, quantity_required, color, memory) using Haiku with strict-JSON output (regex fallback when no API key).
- Runs one path per aspect — BM25 over the product name, vector embeddings over the product name, and SQL filters for the structural aspects. Each path keeps its own top 10. No path can drown out the others.
- Reranks across paths via Reciprocal Rank Fusion so items that match many paths rise. Score, matched_paths, and per-listing snippet are all exposed in the trace.
- Judges the top hit against hard constraints — manufacturer, category, stock-vs-quantity, price-vs-max, memory, plus a title-token relevance check that prevents category-filter or price-filter from promoting items that have nothing to do with the buyer's actual product noun. When top 1 fails, top 2 and top 3 surface as named alternatives with the failure reason.
The result: the buyer asks for "iPhone 14" and gets an iPhone 11 alternative offered (because the catalog has no 14), not a wrist-watch band that happened to share the digit.
Routing is deterministic, ordered, and visible in the tool trace. Each branch is small, testable, and impossible to bypass via prompt manipulation: prompt-injection probes are caught BEFORE any retrieval runs, abuse messages don't get product replies, comparison queries never auto-send, low-information messages never confidently guess. A single regex change moves the boundary; no model retraining required.
This solves a class of bug that vanilla LLM-driven routing makes nearly impossible to fix: when the model chooses what to do, you can't reliably stop it from auto-sending when it shouldn't.
allow / warn / human / block per layer. Auto-send requires unanimous allow. Layers run in parallel; deterministic layers are sub-millisecond, the optional Haiku tone classifier is off the critical path. Specifically:
- PriceGuardrail enforces per-listing margin floor + per-category cap + per-category auto-send threshold; %-markdown and $-target both supported.
- StockGuardrail blocks negative-going adjustments and hard-blocks any reply that claims more stock than exists.
- PolicyGuardrail detects banned claims (specific delivery dates, permanent price promises, health claims, competitor disparagement) and requires a
[policy:NAME]citation when the reply touches a policy topic. - ToneGuardrail catches profanity (block), banned phrases like "absolutely"/"literally" (warn), all-caps runs in non-model-number tokens (warn).
- GroundingGuardrail maps every
$X.XXand "N left" claim back to retrieved context. Mismatched stock claim is a hard block — this is the layer that prevents the "we have it in stock!" hallucination.
Every write tool returns an audit_id. The audit table records input, output, guardrail verdict, timestamp. Three of the four write tools are reversible (apply_markdown, adjust_stock, swap_listing); rollback writes a new audit row pointing to the original. Operators see the audit pane filling in real-time with a rollback link on each reversible action.
The system fails closed at every step. Examples:
- Two duplicate-message defenses: WS lifecycle prevents StrictMode from opening two connections, plus a 2-second dedup window on the frontend in case anything sneaks past.
- Three greeting-strip defenses: mock orchestrator doesn't generate them, system prompt tells real LLM not to generate them, frontend strips them on display anyway.
- Three SKU-display defenses: the data still has SKUs (audit, grounding), the citations row keeps them visible to the operator, but the chat bubble hides them for the buyer.
- Mock-mode orchestrator mirrors every code path of the real-LLM orchestrator, so CI can validate routing without needing API access.
Every test case in this README runs against ebay-sample-data.csv — 17,577 real eBay listings (filtered to 16,392, sampled to 800 with manufacturer-anchored bias). Quantities, costs, and margin floors are synthesized because the source CSV's Stock column is boolean, but every other field is real. Test queries return real product titles, real prices, and the resulting bugs are the bugs you'd hit in production.
Latency budget: 50ms ingest + 250ms parallel retrieval + 100ms guardrails + 800ms first-token + 200ms render = 1.4s p95, 600ms headroom. Mock-mode smoke max: 82ms first-token, 485ms total. Every measured turn is rendered in the header strip so regressions are visible at-a-glance.
