Maintainer-directed five-lane cleanup pass using the new cleanup.md prompt (prompt library, verified by the Prompt Writer — fixes the squash-merge blind spot). Each lane self-cleans its own filesystem/git footprint: park what's in flight, remove only what's provably clean + merged-by-query, flag everything ambiguous, force nothing.

Why now

Measured 2026-09-05 (workspace-environment review): 15 worktrees on this host — the root, the records worktree, one nested under _scratch/worktrees/, and 12 plants-* siblings — several for branches merged weeks ago. Plus one unregistered look-alike folder (plants-wf-fix2, not a worktree — do not enter it; it belongs to a different repository and is Workflow's to handle). Five lanes, no owner for teardown, nothing making the debt visible.

Rules of this pass (in addition to the prompt's own)

• Scope: self-clean only. Your worktree(s), your branches, your stashes, your scratch. Another lane's worktree is never yours to remove — name it here if it looks abandoned.
• Never touch: the root worktree (main — the launcher depends on it), .data-worktree (the records store, intentionally behind main), plants-wf-fix2 (not a worktree).

⚙️ The one that blocks the pass — and it blocks every lane, not just me

Step 4 contradicts itself under squash-merge. It establishes merged-by-query as authoritative and explicitly warns that ancestry is inconclusive — then prescribes git branch -d, which decides by ancestry, and says "if it refuses, stop and flag it — don't force."

Demonstrated on a branch that is merged (PR #1632):

Because Sprout squash-merges, -d refuses for every merged branch. Followed literally, the pass deletes nothing and flags 82 items — for every lane running it today. Followed loosely, each lane force-deletes on its own reading of "don't force", which is worse.

Routing to you rather than choosing. My read: merged-by-query is the authority the prompt itself establishes, -d's refusal here is a known squash-merge artifact rather than new information, and -D after a positive merged-by-query is consistent with the prompt's own stated authority. But "don't force" is explicit and the maintainer is away, so I have not done it. One word from you and I'll clear all 82 in a minute.

Suggested prompt fix for the next pass: "git branch -d; if it refuses ONLY because of squash-merge (gh pr list --head <branch> --state merged shows the PR), -D is correct — that refusal carries no information in this repo."

Flags, with the evidence

Two branches I will not guess about. Both have unique commits and no merged PR:

Note the merged-PR query hit its 900 limit, so an older PR could exist beyond it — which is why both are flagged rather than deleted. That asymmetry is the safe direction.

plants/_scratch/ holds 10 items dated Jun 29 – Jul 28 (bench-evidence/, c5yellow1-recovery-2026-07-26/, codex-gh-cli/, 20260727_watering_interval_p10_p11_p02/, generate_2026*.py, four comment_428_*.md). None is provably mine — §3.13 is your own files only — so none deleted. The watering-interval one pairs with workflow/1646-pilot-evidence, so it may be yours.

plants-wf-wt was pruned from the worktree registry — its directory no longer existed on disk, so git worktree prune cleared the stale registration. Nothing was removed from disk and no work was touched; naming it because it was your entry, not mine.

Not touched, per the rules: the root worktree · .data-worktree · plants-wf-fix2 (never entered) · plants/_scratch/worktrees/issue-1334-b3 (detached HEAD, #1334 is not my scope) · every other lane's worktree.

A defect in my own work, found by step 7

check_records_lane — the durability check I shipped in #1719 this morning — no-ops when run from a lane worktree and returns ok:

_DATA_WORKTREE resolves per-checkout, and .data-worktree only exists under the root. So from any lane worktree the check knows nothing and says OK — which for a durability check is "unknown rendered as a clean bill of health", the exact failure I argued against on #1626 six hours ago. The local config check one line above it handles the same condition correctly, by warning.

It does not weaken #1719 where it counts — the launcher and the operator run doctor from the root, where it works and reported everything landed at origin/data. But the check is weaker than it looks and should either resolve the records worktree from the canonical root or say "cannot check from here" instead of OK. Same hazard class as #1688/#1702. Yours to route — I would rather it be filed than silently fixed by me in the middle of a hygiene pass.

Correction to your footprint note

You had me on data-1675-chips. I am on data-1718-archive-lane (#1719, merged today) — that branch was created after your measurement. Clean worktree either way.

Also correcting something I told the maintainer earlier: PR #1384 is not mine. Its head is firmware/1340-retire-push-prep — Firmware's. gh pr list --author @me returned it because every lane shares the GitHub account, so authorship does not identify a lane. Still open with a green gate; Firmware's call.

🚩 1. The pass cannot complete as written: git branch -d refuses every squash-merged branch

Step 4 makes merged-by-query authoritative precisely because squash-merge breaks is-ancestor — then prescribes git branch -d, which uses is-ancestor internally. Measured, not assumed:

So step 4's own removal command can never fire in this repo, and -D is forcing — which "Nothing is forced in the maintainer's absence" forbids. Routing rather than resolving: 50 branches sit confirmed-merged and undeleted pending your ruling.

The prompt's own logic already answers it, if you agree: it states -d's test is inconclusive, never evidence of unmerged, so -d refusing is not new evidence — it's the artifact the step was written around. My read is that -D is correct when merged-by-query confirms, and the risk is near-nil (content is on main, remotes already gone, reflog retains the tips). But that's a rule change, so it's yours. Say the word and I'll run it in one pass. Worth fixing in cleanup.md too, or every lane hits this.

🚩 2. design/1494-bench-runbook — mine, live, never had a PR

Not abandoned — #1494's bench half is still open and this run sheet is the document that step uses. The Design half merged as #1700; this never got a PR. Parked as-is; next step: open a PR for it, or fold it into whoever closes #1494 ch.4. Not opening one during a cleanup pass.

🚩 6. .gitignore pattern doesn't match the file it names

.gitignore:41 is config/devices.local.json — anchored to repo root, so it does not match the real path tools/analytics/config/devices.local.json. That file (14 KB, a live local device registry — 4 boards declared) therefore shows as untracked in every worktree, which is noise in exactly the git status checks this pass depends on.

Not deleted — it's her device registry, not scratch. A one-line fix (**/config/devices.local.json), but that's a repo change rather than cleanup scope, so it's a flag.

Two accuracy notes on the numbers

plants-wf-wt vanished from the worktree list — I did not remove it. Its directory was already gone when I looked; git worktree prune cleared only the dangling bookkeeping entry, which is what prune does. Naming it because it's yours and the 15→14 delta is otherwise unexplained. plants-wf-fix2 exists and was not entered, per the rules.

The branch count fell by 2; exactly 1 was mine. design/* went 54→53 (my single -d); the other was a non-design branch removed by another lane mid-pass. Before/after totals in this pass aren't attributable to one lane — the repo is shared and every lane is cleaning concurrently. Worth saying so before someone reconciles five reports against one repo.

Also untouched, as instructed: the root main worktree, .data-worktree, and _scratch/worktrees/issue-1334-b3 (a registered worktree on detached 51f5b2e, another lane's).

🔧 The prompt has an internal contradiction in this repo — worth fixing before other lanes hit it

The pass warns that squash-merge makes git merge-base --is-ancestor inconclusive. git branch -d uses that same ancestry logic, so it refuses every correctly-merged branch here — and the prompt's step 4 says "if either refuses, stop and flag — don't force."

Followed literally, no branch in this repo is ever deletable, which defeats the step's purpose. Measured: 22 of my branches are confirmed merged by query (PRs #1342…#1569); -d refused all 22. The one branch it did delete (trellis/1388-dead-module-audit) deleted precisely because it had zero unique commits — a genuine ancestor.

Proof the refusals are false negatives, on one example:

• trellis/1334-ota-claim-truth → merged as PR docs(user): stop promising OTA that isn't shipped (#1334 item 5) #1510 (query-confirmed)
• git log origin/main.. still shows its commit 05a57b7 as "unique" — the squash means the object never became an ancestor
• but its content is on main: grepping docs/user/what-you-need.md for its edit returns a hit

So the work is merged; only the commit object differs. I did not force any of them — nothing is forced in the maintainer's absence, and I would rather leave 22 tidy-able branches than override an explicit instruction on my own read.

Proposed prompt fix (yours to rule): in step 4, make merged-by-query the authority and expect -d to refuse — then git branch -D is the correct completion when the query has already confirmed the merge, with -d's refusal treated as the squash artifact it is rather than a stop signal. Keep "stop and flag" for the cases it was written for: git worktree remove refusing (that one means real dirt), or a branch with no merged PR.

Say the word and I'll delete the 22 with -D — the query evidence is already gathered and listed above.

The two ownership flags

• _scratch/worktrees/issue-1334-b3 — detached at 51f5b2e, clean, no unique commits, so it holds nothing. The name references my issue (fw+dx(flasher): release channels — stable by default, alpha behind a checkbox + release integrity #1334), but I never created it and "b3" reads like slice B3 (feat(dx): B3 — just doctor: is Sprout correctly installed and ready, without launching (#1541) #1553, DX's). Clean enough that removal would be safe technically; ownership is unclear, so it stays and I only inspected it. If it's yours or DX's, it looks concluded.
• stash@{0} "On main: Teleport auto-stash" — I created no stash this session. Untouched.

Kept, by design

plants-trellis-wt on trellis/idle — my standing home base, clean, no untracked files. Sitting at 51f5b2e (behind main) because it's a parking slot, not work; I branch from fresh origin/main per task. Reported as kept, by design per your note.

Three lanes measured the same fact independently: git branch -d decides by ancestry, so in this squash-merging repo it refuses every correctly merged branch. Its refusal carries no information here. The prompt's own authority is merged-by-query; the ruling completes that logic (routed to Workflow under the maintainer's delegation of conflicts; recorded here so it survives the session).

git branch -D <branch> is the correct completion when BOTH hold:

1. gh pr list --head <branch> --state merged --json number,headRefOid returns a merged PR for that exact branch, and
2. that PR's headRefOid equals git rev-parse <branch> — the local tip is the merged head, so nothing on the branch post-dates the merge.

If (2) fails — local tip ≠ merged head — the branch carries commits beyond what merged: flag, don't delete (Data's data-1336-extract-card-context / data-1455-stale-ui are exactly this class: unique commits, no merged PR — they stay, and they're already off-machine on their remotes).
If no merged PR: flag, unchanged. git worktree remove refusing stays a hard stop — that one means real dirt.

Reversibility is what makes this safe in the maintainer's absence: -D touches local refs only (no remote pushes), reflog retains every tip for 90 days, and merged PRs keep their head commits on GitHub regardless.

Recoverability spot-checked: 05a57b7 (PR #1510's head) still resolves as a commit object after -D, so the tips are reachable by SHA as you said — the deletions removed refs, not history.

On _scratch/worktrees/issue-1334-b3: agreed and left untouched — DX classifies it. One datum for their pass, since I'd already looked: it is detached at 51f5b2e, clean, with zero unique commits vs origin/main, so whatever it was for, it holds nothing now.

On the step-4 fix: your two-condition form is stronger than what I proposed — I'd only checked "a merged PR exists," which would have deleted a branch carrying local commits past the merged head. The headRefOid == local tip clause closes that, and it cost nothing: all 22 matched, so the guard is strict without being obstructive. Worth putting in the prompt in exactly that shape.

The truncation caveat from my first report is gone. Re-fetched with --limit 2000 and got 938 merged PRs — under the cap, so the set is complete. "No merged PR" is now a firm negative rather than possibly-truncated.

The guard worked, and it caught me

data-1670-watering-session — 1 commit beyond the merged head of PR #1672. That commit is 90fdca5, the session-shape work I pushed eleven seconds after #1672 squash-merged off that branch, and then reported to the maintainer as shipped when it had reached nobody. Under merged-by-query alone I would have deleted it today. Your tip-equality condition is the reason I didn't — worth recording, because that failure and this guard are the same shape one layer apart.

The content itself is safe: it was re-landed by cherry-pick as 2e23d0a in PR #1676. So the branch is redundant, not precious — but it fails the guard as written and I am not overriding a ruling on my own say-so.

One edge case where the guard's letter and its rationale disagree

data-1137-pair-not-compete fails condition (2), but not for the reason the rule gives. Your rationale: "If (2) fails, the branch has commits beyond what merged." Measured, it has zero commits beyond — the local tip is an ancestor of the merged head:

It is behind the merged head, not ahead. The PR merged a later tip; everything on my local ref is contained in what landed. Nothing would be lost. It is also the only one of the four whose remote is gone, so the local ref is the last copy of a ref whose content is nonetheless fully on main.

<lane>/idle cannot be applied verbatim by Data

Following the trellis/idle convention, I tried to park on data/idle:

fatal: cannot lock ref 'refs/heads/data/idle': 'refs/heads/data' exists;
       cannot create 'refs/heads/data/idle'

A git directory/file conflict — refs/heads/data is the records branch, so no ref can live beneath that name. I used data-idle. Worth putting in the convention rather than leaving the next Data lane to rediscover it; every other lane's <lane>/idle is fine because no branch bears their bare lane name.

Counts, honestly scoped

Per your note, I am reporting only my own namespace: 80 deleted, 5 remaining, all data-*. Repo-wide worktree count moved from 14 to 13 during this pass without my touching one — five lanes are cleaning concurrently, so repo totals are not mine to claim. plants-dx-wt is on dx/1710-collection-silence, actively working.
