The hackathon is over — this rewrites the agent guide to drop the hackathon scaffolding while preserving the durable technical guidance.

Dropped

  • "Built for the 2026 Magnetics Hackathon" from the header
  • The "Hackathon teammates — read this first" four-team section (ask-who-you-are / stay-in-lane / don't-do-other-teams'-work)
  • The "Day 3, 2026-07-01" dating and the "Day-3 workstreams (last day 2026-07-02)" per-team, per-day task list — teammate names, ephemeral branch/PR references, and "LANDED" history (git records that)
  • The "four-team effort" line in the Git Workflow section and the onboarding-urgency phrasing

Kept / reframed

Net −93/+36 lines. The symlinked mirrors (AGENTS.md, GEMINI.md, .cursorrules, .windsurfrules, copilot-instructions.md) still resolve to CLAUDE.md.

Note: ./run.sh, the 3.14 pin, and other conventions are left as-is to match current develop; the run.sh→run-dev.sh rename and the 3.12 floor land in the packaging PR (#86), not here.

The hackathon is over. Remove the four-team "read this first" section,
the Day-3 dated status/workstream task list, teammate names, and
ephemeral branch/PR references. Keep the durable substance: reframe the
fetch → process → service → GUI pipeline as a present-tense Architecture
section, preserve the real open issues (#40/#43/#44, per-sensor σ), and
leave the contract rule, conventions, and git workflow intact.
