Stakeholder analysis skill for developing partnership strategy

An AI skill that turns "who are the stakeholders?" into a prioritized, evidence-based relationship strategy: who matters and why, impact and influence ratings, strategic alignment grounded in sources, collaborations that pass a mutual-value test, the right first ask for each relationship stage, blockers with mitigations, and a 30/60/90-day action plan.

It was built for advisors preparing stakeholder work for clients (businesses, nonprofits, startups, social enterprises, and community projects), and it enforces a strict accuracy standard: no invented organizations, contacts, programs, funding opportunities, or deadlines. Unknown details are labelled "To be verified", and claims about a stakeholder's priorities carry a confidence level of High, Medium, or Low.

The quality bar, stated in the skill itself: if the same report could be handed to ten unrelated clients with only the name changed, the analysis has failed.

Created by Norman Musengimana, Prosfata Inc. (Kingston, Ontario, Canada).

What is in this repository

Path What it is
stakeholder-analysis/ The skill in the Agent Skills format (a SKILL.md entry point, three reference files, one template asset). Claude products load this folder natively.
stakeholder-analysis/assets/stakeholder-analysis-matrix-template.docx A blank stakeholder matrix template to hand to a client, a workshop group, or a junior associate
universal/stakeholder-analysis-full-prompt.md The complete methodology merged into a single file and worded to work with any capable AI assistant
universal/custom-gpt-instructions.md A condensed version (under 8,000 characters) that fits the instruction field of a ChatGPT custom GPT or a Google Gemini Gem

Using it with Claude

Claude reads the stakeholder-analysis/ folder natively.

On claude.ai and in Cowork: compress the stakeholder-analysis folder into a zip file and upload it as a skill in your Claude settings (look for Skills under Settings or Capabilities). The skill then triggers automatically whenever a conversation involves stakeholder mapping, partnership strategy, or ecosystem questions, and it can be invoked directly with /stakeholder-analysis.

In Claude Code: copy the stakeholder-analysis folder into ~/.claude/skills/ to make it available everywhere, or into .claude/skills/ inside one project. Invoke it with /stakeholder-analysis or let it trigger on its own.

Using it with ChatGPT

Three options, from most durable to quickest:

  1. Custom GPT: create a GPT, paste the contents of universal/custom-gpt-instructions.md into the Instructions field, and upload the three files from stakeholder-analysis/references/ plus the matrix template under Knowledge. The condensed instructions tell the GPT to consult those files.
  2. Project: create a ChatGPT project, add the reference files and the template to it, and paste the condensed instructions into the project's custom instructions.
  3. Single conversation: paste the whole of universal/stakeholder-analysis-full-prompt.md as your first message, then describe the client and the objective.

Using it with Google Gemini

Create a Gem, paste universal/custom-gpt-instructions.md into the Gem's instructions, and attach the reference files if your plan supports file knowledge. In an ordinary chat, pasting the full prompt as the first message works too.

Using it with any other AI assistant

Use universal/stakeholder-analysis-full-prompt.md as the system prompt where the tool exposes one (Microsoft Copilot agents, LM Studio, Ollama, OpenWebUI, API playgrounds), or paste it as the first message of the conversation. It contains the full methodology with all three reference guides inlined as appendices, so nothing else needs to be attached.

What the skill expects from the AI tool

Web search or browsing matters most: the methodology runs live research on the client, the industry, the geography, and the priority stakeholders, and the accuracy rules depend on it. On an assistant without browsing the skill still works; it will say the analysis is unresearched and label claims accordingly, exactly as the instructions require. Document generation (Word output) is optional; where a tool cannot create files, the skill delivers the report as clean structured text. Plan for a long context window, since the full prompt runs to just under 5,000 words.
