Closes #2356

Problem

gentle-shell upgrade --channel main runs entirely with the installed Shell: runUpgrade (scripts/main-channel.mjs) builds and verifies Gentle AI first, and only then packs and installs the new Shell. When the installed Gentle AI step has a bug (#2301), it fails before the Shell that fixes it is installed, so every retry fails the same way.

What

Fail forward, as proposed in the issue:

  • When the Gentle AI step (buildMainGentleAi, including getting Go through mainGo) fails and the main Shell moved, the Shell is still packed and installed. The command prints Updated Gentle Shell to the latest main (<sha12>); Gentle AI was not updated. and exits 1 with the original error (same code and cause) followed by ; Gentle Shell was updated to main <sha12> but Gentle AI was not: run gentle-shell upgrade --channel main to finish.
  • No channel is recorded in that case, so the retry rebuilds Gentle AI with the new Shell's code.
  • When the Shell install fails as well, its error is reported with ; Gentle AI was not updated either (<Gentle AI error>).
  • An error without a main-channel code (an EACCES, for example) becomes main-upgrade-incomplete with its own message and the same suffix, so neither the advice nor either error is lost.
  • When the Shell is already current, a failed Gentle AI step behaves as before: nothing installed or recorded, original error unchanged.
  • Verification stays fail-closed: a rejected build is never registered, and the previously registered build or pinned binary stays in place (fix(main-channel): accept a Gentle AI main commit that is a release tag #2340).
File Change
scripts/main-channel.mjs Fail-forward in runUpgrade, withDetail helper
tests/main-channel-upgrade.test.ts 7 cases: failed build, failed Go acquisition, both steps failing, current Shell, and ordinary (EACCES) errors in each combination; channel.json and dev-binary.json asserted unchanged
docs/install-wizard.md, README.md Describe the fail-forward behavior

Leaves alone: the installer wizard runner, which is bundled with the downloaded installer and does not get this from a newer main; reordering or re-exec (the issue's second direction); already published versions.

Test plan

  • node --experimental-strip-types --test tests/main-channel-upgrade.test.ts tests/main-channel.test.ts tests/installer-runner.test.ts tests/install-wizard.test.ts tests/gentle-shell-uninstall.test.ts tests/pi-update.test.ts tests/installer-server.test.ts tests/installer-windows-bootstrap.test.ts: 411 pass, 0 fail. The new cases failed before the change (RED observed).
  • Independent verification in an isolated scratch against the abc4b2786 baseline, including a wrong-commit verification rejection followed by a successful retry.
  • git diff --check: clean.
  • node scripts/check-types.mjs: not run (TypeScript not installed locally).
  • No live gentle-shell upgrade --channel main run against the network.

Summary by CodeRabbit

  • Bug Fixes

    • Main-channel upgrades keep an updated Gentle Shell installed if the Gentle AI build fails and provide retry guidance. Rerunning the upgrade can complete the build.
    • The channel is recorded only after both updates succeed. If the Shell is already current, an AI build failure stops the upgrade without changing the recorded channel.
    • A failed pinned-Go download stops the AI build; an already-updated Shell remains installed.
    • If both the AI build and Shell installation fail, the reported installation error includes the AI build failure.
  • Documentation

    • Clarified upgrade behavior and error reporting for build and Go acquisition failures.

… fails

When the Gentle AI step of gentle-shell upgrade --channel main fails, the
main Shell that moved is still packed and installed, no channel is
recorded, and the command exits with the original error plus the retry
advice, so the retry runs the new Shell's code. An error without a
main-channel code becomes main-upgrade-incomplete, so neither the advice
nor either error is lost. A current Shell keeps the previous behavior.

📝 Walkthrough

The main-channel upgrade now attempts to install a moved Gentle Shell when the Gentle AI build or verification fails. It reports the failure and retry instructions without recording the channel. Tests and documentation cover the partial-upgrade behavior and related error cases.

When Gentle AI fails and the Shell has moved, the runner installs the Shell and reports an error with retry guidance. It records the channel only after both steps succeed. If Shell installation also fails, the error includes the Gentle AI failure. Tests cover Go acquisition, filesystem errors, unchanged Shell versions, and error causes. The documentation describes the behavior and limits it to the upgrade runner.

The upgrade can install a moved Shell while retaining retry guidance and prior verified Gentle AI state. The installer reports the resulting failure through its existing update path; no concrete merge-blocking risk remains.

Full details: Linked Issues check

Explanation

Issue [#2356] is open and directly linked. runUpgrade catches Gentle AI and Go-step failures when the main Shell moved, installs the new Shell, leaves channel and binary registration unchanged, and reports retry guidance. It preserves the original MainChannelError code and cause, and wraps other thrown values as main-upgrade-incomplete. It reports both failures when Shell installation also fails. It rethrows the original error when the Shell is current. The added tests cover these cases and verify fail-closed state preservation.

Full details: Out of Scope Changes check

Explanation

The implementation changes in scripts/main-channel.mjs directly implement [#2356]. The tests validate the required failure, retry, error-reporting, and state-preservation behavior. The README and install-wizard documentation describe the changed main-channel behavior. No unrelated implementation or scope expansion is shown.

completion. In README.md lines 582-582, state that the retry uses the new Gentle
Shell’s code and can finish the Gentle AI build once the underlying error is
fixed. In docs/install-wizard.md lines 827-829, make completion conditional on
resolving the original failure; at lines 819-819, clarify that a failed download
stops the Gentle AI build but does not necessarily stop Shell packaging.

Review comments at @scripts/main-channel.mjs:
- Line 512: Update the Gentle AI error handling around aiError to track whether
the adapter failed with a separate boolean, and use that flag in both the
failure check and the combined-error check so falsy rejection values still count
as failures. Format the combined error safely when the caught value is nullish.

A falsy rejection (undefined, null, 0, false) from the Gentle AI step was
read as success: the upgrade recorded both commits without building
Gentle AI. A separate failure flag decides the fail-forward path, and a
thrown value is described by its message when it has one. The docs now
make finishing Gentle AI on retry depend on resolving the original cause.

…rade

After a failed Gentle AI step installed the moved Shell, the retry from
that Shell rebuilds Gentle AI, registers it, records both commits, and a
further run is a no-op.
