This PR carries the fix, the spec.parentBranch field that was stacked on it as #408 (folded in here; GitHub shows #408 as merged into this branch), and the hardening pass that set its merge boundary (docs/design/gittarget-parent-hardening.md, done). The contract as built is in docs/design/gittarget-parent-branch.md.

Part 1: create a new write branch on its parent's current tip, and none for a no-op

Problem

A GitTarget whose write branch does not exist on the remote checks out the remote's default branch (its parent) and creates the write branch from it on the first commit. The push records the parent as the cycle's root precisely so it can refuse a moved parent. But validatePushState compared the root only inside if found, that is, only when the write branch already existed. That left three holes:

  1. Stale parent. A warm worker that fetched main at A and trusts it skips the fetch on its next cycle. If main moved to B meanwhile, the push went out with Old = zero and created the write branch on A.
  2. Concurrently created branch. If somebody created the write branch between our fetch and our push, Old became their commit, the root check compared main with main, and our non-descendant commit overwrote theirs on any server that accepts a non-fast-forward update.
  3. No-op creates the branch. A live window with no diff is still pushed, because only the remote can confirm "already present". With the local write branch at the parent's commit, the plan was Old = zero, New = <parent>, which created the write branch with no commit of its own. So "keep normal deployments quiet" did not hold.

Fix

  • validatePushState compares the root with its advertised tip whether or not the pushed branch exists. When the root is another branch (the push creates the branch) and the pushed branch is advertised, it returns RemoteMovedError for the pushed branch. Both rejections flow into the existing replay path: fetch, reset, rebuild retained writes, push again. The check reads the advertisement the push session already holds, so it costs no extra connection. Old stays zero for branch creation, so the server also refuses a branch created after the advertisement.
  • remoteMovedDuringPush treats a rejection that names the write branch, not the root, as contention. Without this, the second rejection fell through to a probe of main, which found it unmoved, so the worker gave up without replaying.
  • A new branch whose local tip is still the confirmed parent settles as PushNoBranch. The write branch stays absent, the pending writes resolve as before (AlreadyPresent for an attached CommitRequest), and trust is kept.
  • The worker remembers the parent it created the local write branch from (newBranchParent) until the remote carries the branch. A no-op resync leaves HEAD on a local feature. Without this memory, the next cycle rooted on (feature, A) and recovered only through the missing-root path, which costs one rejected push and one replay per cycle.
  • The refresher follows the parent of an absent write branch from the same advertisement. When the parent has not moved, that costs one connection. When it has, it costs the existing refresh fetch and reset. This keeps status.placement and folder refusals about the tree the next commit builds on. Publication does not depend on it: the unit tests run the worker with no refresher, and with a refresh completed just before the parent moves.

The comment in updateBranchMetadataFromPullReport claimed this behavior was already enforced. It now describes what the code does.

Red before green

The tests landed first, in their own commit (63a58d6). Against today's code:

Test Today
TestAtomicPush_PushToOther_DetectsMovedRoot red: push accepted, feature created on A
TestAtomicPush_PushToOther_DetectsConcurrentlyCreatedBranch red: push accepted over their commit
TestBranchWorker_LiveWriteOnAbsentBranchStartsFromTheParentsCurrentTip / HEAD on parent red: feature's first commit has parent A, B's file missing
… / local write branch after a no-op resync red on the recorded root (feature, A); publication itself already landed on B through missing-root recovery
TestBranchWorker_NoDiffLiveWriteOnAbsentBranchStaysOnStandby (both variants) red: write branch created
TestBranchWorker_ParentMovesWhileTheWindowIsOpen red: parent A
TestBranchWorker_NewBranchIsNotPublishedOnAnUncheckedParent / parent keeps moving red: published on a stale parent on the first attempt
TestBranchWorker_WriteBranchCreatedConcurrentlyIsBuiltOn red: their commit overwritten
TestRefresh_AnAbsentBranchFollowsItsParent red: refresher returned early

These already pass and stay as lifecycle coverage: two in-sync snapshots across an unrelated parent move create nothing; a resync after the parent gains a document diffs against the new parent; deleting the merged write branch and editing again recreates it on the new parent; an unreachable remote retains the work; the happy path adds no publication, contention or push_failure_probe fetch.

e2e

New manager-labeled spec, "New write branch starts from its parent" (test/e2e/new_branch_parent_e2e_test.go), with no parentBranch field:

  1. Seed main at A.
  2. Create the target and let its initial snapshot clone A and trust it. A WatchRule selector that matches nothing makes that snapshot an in-sync no-op.
  3. Assert the write branch stays absent.
  4. Create a ConfigMap that A already holds. Wait for that push cycle to finish, then assert the branch is still absent.
  5. Push B to main from outside, then send a live edit.
  6. Assert the new branch's first commit has parent B and carries both B's file and the edit.

The spec asserts ancestry and content, not which fetch found B: with periodic refresh on, a refresh can legitimately find B first. That publication alone finds a moved parent is proved by the worker tests, which run with no refresher. A third context names a parent that does not exist yet: the target reports ParentBranchNotFound and writes nothing, release is pushed from outside, and with no further cluster edit the edit made meanwhile lands on a new branch whose first commit sits on release's tip.

remoteBranchHead gains a branch-parameterized sibling.

Summary by CodeRabbit

  • New Features

    • Added optional parent-branch selection for creating a missing write branch. If omitted, the remote’s default branch is used.
    • New write branches are created only when there are changes to publish, and are checked against the parent’s latest observed tip.
    • GitTarget status now reports whether the parent branch is found, missing, or the repository is unborn.
    • Missing parents pause writes until recovery; pending changes are retried when the parent becomes available.
    • Commit requests that have not yet been acted on can be withdrawn after the safety timeout, while requests already in progress continue to their actual outcome.
  • Bug Fixes

    • Improved handling of concurrent branch changes and parent movement to avoid publishing from an outdated base.
    • Targets sharing a provider and write branch must use the same parent-branch setting.
  • Documentation

    • Added guidance on parent branches, branch creation, recovery, and commit-request timing.

Part 2: spec.parentBranch

What

GitTarget.spec.parentBranch names the branch the write branch (spec.branch) is created from. While the remote does not carry the write branch, the target compares against the parent. Omitting the field keeps today's behavior: the remote's default branch, and a branch with no history in an empty repository.

spec:
branch: reverser/prod-edits # the write branch (unchanged, immutable)
parentBranch: env/prod # optional; omitted = the remote's default branch

This is the standby flow #407 made correct, applied to release-1.x or env/prod, not just main. Once the write branch exists, the parent is not followed. That matches Flux ImageUpdateAutomation and Argo CD's hydrator. Resetting a merged write branch onto its parent is separate work.

Contract

Write branch on remote Parent on remote Behavior
yes any unchanged: work on the write branch
no yes compare against the parent; create the write branch from its tip, checked at publication (#407)
no no, set refuse: Ready=False / Stalled=True, reason ParentBranchNotFound, nothing written, no orphan branch
no no, omitted, not empty (HEAD resolves to no branch, or only tags) refuse the same way, with a message to fix HEAD or set the field
no no, omitted, empty repository (no refs at all) unchanged: unborn HEAD, root commit
  • Immutable, including adding or removing it, like branch and path. It decides what history a new write branch gets, and mutability was the source of the P1 review finding. Delete and recreate loses nothing, because the destination is unchanged. The worker keeps its parent-change handling (see the review fixes) for the narrow case where every target on a branch is replaced before the worker sweep.
  • Not in allowedBranches. It is only read.
  • parentBranch == branch is legal when that branch exists. When it is absent, creation is refused, including in an empty repository. Only an omitted parent bootstraps.
  • One parent per write branch. One worker owns one checkout, so checkForConflicts reports TargetConflict for two targets on the same provider and write branch that name different parents. The later one loses. Values are compared as written, so omitted and main conflict even when the remote's HEAD is main. The answer needs no round trip and does not flip when the remote's default branch changes.
  • CRD: MinLength=1 when set; optional; a CEL transition rule forbids changing, adding or removing it.

How

  • SmartFetchFrom, PrepareBranchFrom and syncToRemoteFrom take the parent. A configured parent is the fallback when the target is absent; if the parent is missing too, they return ErrParentBranchNotFound instead of an empty ref. The remote-HEAD mirror is still written from the remote's real HEAD.
  • The worker holds the parent as an atomic, set by EnsureWorker, and passes it to every fetch through two wrappers. A fetch that hits ErrParentBranchNotFound records a remote observation with MissingParent set, because the advertisement did say so.
  • The refresher reads the configured parent from the same advertisement. It follows a parent that moved, and reports a missing one without fetching.
  • GitTargetReconciler.parentBranchReadiness reads that observation: no round trip, and it works with --git-refresh-interval=0. It stalls the target as ParentBranchNotFound, for an omitted parent too, comparing the parent the observation was made under (ParentRequested) with the spec.
  • Recovery is the branch worker's obligation, not a per-reconcile force: see the review fixes.

Tests

  • internal/git:
    • SmartFetchFrom table: omitted, configured, missing, existing target with a missing parent, parent equal to the target (present and absent), and an empty repository.
    • Worker:
      • a configured parent that moves after the checkout;
      • a missing parent writes nothing, then recovers once it is pushed;
      • parent equal to branch (exists / absent / empty remote);
      • an existing write branch does not follow its parent;
      • SetParentBranch invalidates the base.
    • Refresher: follows a configured parent, including one changed on a live target, and reports a missing one at one connection with no fetch.
  • internal/controller:
    • conflict table (omitted versus main, earlier wins, same parent on sibling paths, another write branch);
    • a parent change keeps the worker;
    • the readiness gate;
    • an envtest case: changing, adding and removing the field are rejected, and so is "".
  • e2e: the feat(api): add GitTarget spec.parentBranch, and create a new write branch on its parent's current tip #407 spec now runs twice: parent omitted, and spec.parentBranch: release. In the second run release is not in allowedBranches.

Docs

  • architecture.md: the GitTarget key fields, the conflict rule, and the new-branch paragraph now names the configured parent.
  • definitions.md: write branch and parent branch added under "Write side".
  • configuration.md: a settings-table row (via hack/crdfields/fields.yaml) and a "Starting the write branch from another branch" section.

status.remote.parent

While the write branch is absent, status.remote.parent shows what it would be created from:

status:
  remote:
commit: "" # the write branch is not on the remote
    verifiedBy: Fetch
    parent:
state: Found # Found | Missing | Unborn
branch: main # spec.parentBranch, or the default branch the remote resolved
commit: 9a1e07c3d2... # set only when Found
  • state tells apart three cases that otherwise all show an empty commit: Found (the first commit builds on the parent's tip), Missing (spec.parentBranch is not on the remote; the target reports ParentBranchNotFound) and Unborn (an empty repository and no parent configured; the first commit has no history). The worker's observation carries the same state, so the readiness gate and the status read one fact.
  • Branch and commit, not parentRevision. docs/definitions.md binds "commit" as the word for a hash, and reserves "revision" for a polymorphic identifier. The branch makes an omitted parentBranch legible.
  • Observed with the branch's absence. Every fetch, refresh and branch-preserving push records it. It goes away once the write branch exists, because the parent is no longer followed then.
  • Counts as news. A moved parent republishes the stanza, under the same rate floor as the rest of status.remote.
  • Tests: a worker test per source (fetch with the parent omitted, a no-op push, a configured parent present and missing), a refresher test, a controller test for the projection and news, and an e2e assertion during standby.

Review fixes

Each has regression tests taken from the reviewers' reproductions; every one that the old code could compile against was red before its fix.

CommitRequest liveness (prerequisite: recovery can hold work for minutes).

  • A request the worker holds (CollectingWindow, WaitingForPush) has no controller timeout; only the worker ends it. Past attachTimeout + maxDuration + 120s an unheld request is withdrawn through the worker's FIFO and fails only on the worker's answer.
  • The withdraw goes to the worker that accepted the request's attach (commitRequestOwners), not to whichever worker the GitTarget names now: a shared worker outlives a deleted target, and a retired worker pushes once more after the manager stopped listing it. Only a request no worker holds falls back to the GitTarget.
  • Past the window the controller only withdraws, and the worker keeps an outcome while any attach for it is still queued, so a late attach cannot register a withdrawn request after its tombstone expires.
  • A worker whose loop exits (including one that never started, on a GitProvider read failure) closes admission, drains its queue, gives back what it never acted on, fails what it held, and answers a withdraw at once.
  • TestParentRecovery_AHeldCommitRequestIsCommittedAfterALongRecovery runs the real event loop through a recovery far longer than the old bound, and the request resolves Committed.

A parent change on a live worker (§4.1). The parent configuration is one {name, gen} snapshot that every operation reads once; base trust is scoped to the generation, so a push or fetch finishing after a change cannot vouch for the new parent, and newBranchParent counts only under the current one. runPushCycle admits a push only when its root was chosen under the current generation, otherwise it replays first (no extra connection). A push already admitted is not recalled. An existing write branch is re-stamped without a fetch. This replaces the flag hand-back; TestBranchWorker_AParentChangeSurvivesAFailedRebuild stays green.

An empty repository gains a ref (§4.2). A cycle planned on an empty repository (root = zero) is refused at the advertisement with RepositoryNotEmptyError once the advertisement carries other refs, and replayed: one contention fetch, a rebuild from the retained writes, then the push. Never an orphan.

Empty versus unresolved default branch (§4.3). "Empty" means no hash refs at all, tags included. A repository that is not empty but whose default branch does not resolve returns DefaultBranchUnresolvedError, handled like ErrParentBranchNotFound everywhere, observed Missing, and an omitted parent can now stall.

Recovery from a missing parent (§4.4). The worker latches an obligation when a cycle fails on the parent and clears it only when the work is published: retained writes when pushed, dropped writes per (GitTarget, collection) when a resync of that scope is pushed or settles as a no-op. It probes on its own deadline (10s, doubling, 5m cap, one per worker, one advertisement each); before a deadline a refresh tick or live write spends nothing on the parent, and reconciles never probe. Once found it retries the retained writes and raises a per-target SnapshotRequestSeq; the controller forces one recheck per rise (instead of on every reconcile while ParentBranchNotFound) and reports RecoveringParentBranch meanwhile. Recovery works with refresh on or 0, and survives a failed first attempt.

Merge review at 93120caf (two §4.4 defects, both reproductions now regression tests).

  • A write dropped during a second outage removes its scope's pending publication credit, so publishing the older snapshot no longer closes the newer obligation; the worker asks for another snapshot (TestParentRecovery_ASecondOutageKeepsTheWorkDroppedInIt).
  • With retained writes waiting for a rebuild, recoverRetainedWrites now honours the probe hold, so writes before the deadline spend no connection (the retained writes case of TestParentRecovery_ProbeBudgetIsPerWorker).

Vocabulary (§4.5). status.remote.parent stays; definitions.md allows a bare "parent" where the subject is already a branch.

e2e independent of refresh timing (§4.6). See the e2e section above.

Default-branch switch and the refused upload (§4.7). A refresh that sees HEAD switch (main → trunk at the same commit) follows it with one fetch, so pushes and refreshes stop reporting different parents; a push cannot see HEAD, which is documented. When somebody creates the write branch between our advertisement and our upload, the server's refusal now replays onto their commit: on that path only, the fallback reads both refs from one advertisement instead of probing the parent alone.

Earlier rounds (kept): parent conflicts ignore path validity; ParentBranchNotFound is about the repository the GitProvider names now.

Decisions

  • No pull before push. Every fix reads evidence the push or a discovery already holds; the compare-and-swap plus bounded replay is what closes the race.
  • Default-branch resolution follows go-git, which rewrites a hash-only HEAD before Remote.List returns (master when it matches, else the alphabetically first branch at that hash). A stricter rule would need a bespoke advertisement path. The resolved branch is visible in status.remote.parent.branch; spec.parentBranch is for certainty. Canonical git advertises no HEAD that resolves to nothing, so the message then says the remote has no default branch.
  • e2e asserts ancestry and content; which fetch found the moved parent is proved by deterministic worker tests.

Cost (TestGitRoundTripLedger)

Rows 1–12 are byte-identical. New rows:

Row Situation Connections
13 standby, a live write that changes nothing 1 (push advertisement), 0 fetches
14 standby, first write after the parent moved 6 (= row 6)
15 parent probe while the parent is missing 1 advertisement, 0 fetches
16 standby, the write branch created during our upload 8: refused upload 2, advertisement 1, contention fetch 3, push 2

How often the probe runs is TestParentRecovery_ProbeBudgetIsPerWorker: three targets, refresh ticks and live writes every 2s for 10 minutes cost 5 advertisements and no fetch.

Validation

  • task lint and task test pass on every commit; coverage raised the baseline to 79.4%. The parent-branch, recovery and withdrawal tests pass repeatedly under -race.
  • Local task test-e2e on 93120caf: 96/96 specs passed, including all three parent-branch contexts (missing-parent recovery with no cluster edit). CI on 93120caf: every e2e leg green except full-manager, still running at the time of writing. The two review fixes on top are worker-local and unit-tested; e2e on the final head is running locally and in CI.

Pins today's behavior before the fix: a warm worker that trusts its checkout
of the parent creates the write branch on that checkout even after the
parent moved, a no-diff live write creates the write branch anyway, and a
branch somebody created concurrently is pushed over.

Co-Authored-By: Claude Opus 5.5 <noreply@anthropic.com>
… none for a no-op

A push that creates the write branch is rooted on the parent it was built
from, but validatePushState compared that root only when the pushed branch
already existed. A warm worker that trusted its checkout of the parent
therefore created the branch on that checkout, however far the parent had
moved. The root is now compared either way, and a branch somebody created
since we based our work is reported as a moved remote instead of being
pushed over; the worker replays onto it.

A cycle that commits nothing no longer creates the write branch merely to
record that nothing changed: the push settles as NoBranch once the parent is
confirmed. The worker remembers the parent a local write branch was created
from, so a no-op cycle that leaves HEAD on that local branch still roots the
next cycle on the parent.

The refresher follows the parent of an absent write branch from the same
advertisement, so the folder it re-reads is the tree the next commit builds
on. Publication does not depend on it.

Change: Feature

Merge Risk: 🔵 Low · up to 504ab

Parent-branch support and request withdrawal appear sound. In some cases, recovery after a missing parent can be delayed by minutes until a later probe. These are low-risk follow-ups.

Security Architecture Review

Security architecture risk: 🔵 Low · up to 504ab

The change adds configurable branch ancestry and safer request cancellation. Write destinations remain restricted, while stale bases and competing branch creation are rejected. Parent selection can read any branch permitted by repository credentials, so deployment-specific access limits remain important.

Retained concerns
No architecture-level concerns identified.

Security review details

Security Blast Radius

  • inferred — A user permitted to configure a GitTarget can now select a nondefault readable branch as ancestry and expose its branch/commit through status. Effective read scope is the repository access granted by GitProvider credentials, while publication remains confined to an allowed write branch. Targets sharing that provider and write branch share the ancestry decision.

Security Findings and Attack Paths

  • inferred — Parent selection expands selectable ancestry beyond the former default branch, but the inspected implementation does not establish a write-allowlist bypass: the parent supplies a base, and the push command still targets the configured write branch. The documented allowlist is a write restriction, not a confidentiality boundary between readable branches.

Trust Boundaries and Controls

  • observed — Controller conflict validation rejects divergent parent configuration for a shared destination, including targets with invalid writer paths. CRD immutability also prevents an existing GitTarget from changing its parent in place.
  • observed — Withdrawal decisions are serialized with attachment on the owning event loop. Already-held requests cannot be cancelled by a stale phase observation, resolved identities ignore late attaches, and queued-attach accounting prevents premature outcome collection.

Resilience and Maintainability Implications

  • observed — Withdrawal waits during shutdown draining because a final push may still carry the request. After event-loop exit, held requests receive explicit stopped outcomes and withdrawal preserves any result already recorded, avoiding controller-declared failure while publication remains possible.
  • observed — Recovery probes are budgeted per shared worker with bounded exponential backoff. Recovery snapshots remain scoped to the affected target and collection, limiting remote amplification and preventing another target's successful snapshot from acknowledging unrelated dropped work.

Hardening Proposals

  • proposed — Where readable branches contain different trust domains, use repository separation or server-enforced read restrictions for GitProvider credentials. Do not rely on allowedBranches to prevent selecting or inheriting sensitive parent history.

…anch starts from

spec.parentBranch names the branch the write branch is created from, and
compared against while the remote does not carry it. Omitted keeps the
remote's default branch. It is mutable and only read, so it need not be in
allowedBranches.

A configured parent must exist for the write branch to be created: a fetch
that finds neither reports ParentBranchNotFound and writes nothing, so a typo
never starts an orphan branch. Every GitTarget on one write branch must name
the same parent, compared as written; the later one reports TargetConflict.
A change keeps the branch worker and drops its base trust.

…arent checks

Review fixes for spec.parentBranch:

- A parent change now reaches writes retained during the push cooldown. They
were planned against the old parent, and an invalidated base does not
reach them, so the event loop takes the change and refetches and replays
before the next commit or push. A missing new parent then refuses
publication instead of creating the branch from the old one.
- Parent conflicts apply whatever either target's path is. A target with a
path its writer rejects still wires the shared worker and would set its
parent; path validity now gates only the overlap check.
- ParentBranchNotFound ignores an observation proved against another
repository than the one the GitProvider names now.

….parent

spec.parentBranch decides what history a new write branch gets, so it is
fixed at creation like branch and path, including adding or removing it.
Delete and recreate loses nothing: the destination is unchanged. The worker
keeps its parent-change handling for the narrow case where every target on
a branch is replaced before the worker sweep.

While the write branch is absent, status.remote.parent names the parent it
would be created from and the commit it is at, observed together with the
branch's absence by every fetch, refresh and push. With spec.parentBranch
omitted, it shows which default branch the remote resolved; an empty commit
means the parent is missing too.

status.remote.parent.state is Found (the first commit builds on the
parent's tip), Missing (spec.parentBranch is not on the remote either, so
nothing is written) or Unborn (an empty repository and no parent configured,
so the first commit has no history). Without it, a blocked target and a
fresh repository both showed an empty commit, or no parent at all.

The worker's observation carries the same state instead of a MissingParent
name, so the readiness gate and the status read one fact.

recoverRetainedWrites took the parent-change flag before the rebuild ran. A rebuild that failed
before its reset, reading the GitProvider or the credentials, left nothing remembering that the
retained writes sat on the old parent, so the retry published from it, or created the branch
although the new parent was missing. Hand the change back when the rebuild fails.

Four design pages, checked in so the direction is visible:
- gittarget-parent-branch.md: the original plan, now implemented in this PR.
- gittarget-parent-hardening.md: the hardening pass from the review of this PR. It keeps the fast
path pull-free, and covers parent changes on a live worker, an empty repository that gains a ref,
an unresolved default branch, and recovery that cannot strand work.
- gittarget-parent-empty-repository.md: an empty repository's default branch. It assumes main
first; asking the server needs a small go-git change, already tried in an experiment.
- gittarget-parent-observation.md: keep the parent visible after the write branch exists.

todo.md lists the follow-ups from the #404 review.

Serialize parent changes with repository operations.

SetParentBranch can run while runPushCycle is active. The old push then calls setBaseTrusted(true) after the parent change invalidated trust. recoverRetainedWrites can consume the change flag when no writes remain, and the next edit can skip its fetch and use the old parent for a new write branch.

Protect the parent update with repoMu, or apply a configuration-generation check before restoring trust.

… boundary for #407

- gittarget-parent-branch.md now records the contract as built (immutable parentBranch,
status.remote.parent, the conflict rule) and the reasoning behind it. The executed plan, the
handoff, the architecture.md edits already applied, and the superseded "mutable" decision are
  gone.
- gittarget-parent-hardening.md states the merge boundary, makes the CommitRequest timeout fix a
prerequisite, tracks recovery per (target, collection) until published, and keeps the fallback's
  backoff per worker.
- gittarget-parent-empty-repository.md is deferred: get the server's evidence through go-git
first, then decide the bootstrap policy. Assuming main is recorded as considered and rejected.
- gittarget-parent-observation.md ships availability before ancestry, and authorizes no mutation.
- The #404 follow-ups move from a root todo.md into docs/TODO.md, by priority. INDEX lists the
  four pages.

…ithdraw one before failing it

The controller failed a request closed attachTimeout + maxDuration + 120s after creation (about
124s with defaults) while the worker kept the attach. A remote down for two minutes, or a parent
branch recovery, therefore reported FinalizeFailed for a request the worker then committed anyway.

Controller and worker now agree:
- A request the worker holds (CollectingWindow or WaitingForPush) has no controller-side timeout;
  only the worker ends it.
- An unheld request past the bound is withdrawn first. The withdraw rides the worker's FIFO behind
every attach, cancels a request that is only waiting for a window (or was never registered), and
leaves a tombstone so a late attach cannot register it again. For a request the worker holds it
is a no-op, and the controller keeps waiting.
- The controller fails the request only on the worker's answer, and reports the real outcome when
the worker resolved it first. A GitTarget that never started a worker is named in the message.

Co-Authored-By: Claude Opus 5.5 <noreply@anthropic.com>
…and settle requests when a worker exits

Review of 0474b34 found three ways a withdraw could report a request failed while a worker could
still publish it, or never answer:

- A missing GitTarget, or no manager entry, was read as "nothing holds the request". A worker is
shared by every GitTarget on its branch, so it outlives a deleted one, and a retired worker is
detached before it stops, so its last push runs unlisted. The manager now records which worker
accepted each request's attach (commitRequestOwners), and the router asks that worker first.
Only a request no worker holds falls back to the GitTarget.
- The withdrawn outcome could be collected by its 15m TTL while an attach for it was still queued,
and that attach then registered the request again. An outcome is now kept while any attach for
it is queued, and past the safety window the controller only withdraws, never attaches.
- A worker whose loop exited, including one that never started because its GitProvider could not
be read, stayed listed while attaches and withdraws queued unanswered. On exit a worker now
closes admission, drains its queue, gives back every request it never acted on, fails any it
held, and answers a withdraw at once.

The router regression test fails on the previous router with "the withdraw reported success while
the worker still held the registration".

…only on its current root

SetParentBranch ran on the controller goroutine, dropped trust once and raised a flag the event
loop could undo or bypass: a push or fetch finishing after the change set trust again, the
remembered new-branch parent then rooted the next write on the old parent, and a change landing
between the rebuild and the push was pushed on the old root.

- The parent configuration is one immutable {name, gen} snapshot. Every fetch loads it once and
records what it actually used; nothing re-reads the name after the network call.
- Trust is scoped to the generation the checkout was proven under, so a late setBaseTrusted(true)
cannot vouch for a newer configuration, and the remembered new-branch parent counts only under
  the current one.
- runPushCycle checks, under repoMu right before each push, that the root was chosen under the
current generation; otherwise it replays first, with no extra connection. A push already
admitted is not recalled: a branch it creates from the old parent stays, and an existing branch
  does not follow its parent.
- A cycle rooted on an existing write branch is re-stamped without a fetch, because a parent
cannot move it. SetParentBranch therefore no longer invalidates the base; the generation does.
- A failed rebuild leaves the generations apart, which replaces the flag hand-back of dcbc8b8.

Five of the seven new tests fail on the previous worker, including the review's no-op-push
reproduction; the other two pin the in-flight rule.

Co-Authored-By: Claude Opus 5.5 <noreply@anthropic.com>
Two ways an omitted parent started the write branch with no history beside refs it ignored:

- A cycle planned on an empty repository (root = zero) pushed after somebody created main: no check
fired, because the missing-root check needs a non-zero root and the moved check compared the
absent write branch with zero. validatePushState now refuses with RepositoryNotEmptyError when
the root is zero, the write branch is not advertised and the advertisement carries other refs.
It reads the advertisement the push already holds, and remoteMovedDuringPush treats it as
contention, so the replay resolves the new default branch and re-plans from the retained writes.
- SmartFetchFrom returned the "empty repository" answer for a repository with refs but no
resolvable default branch (HEAD dangling, or only tags), and the caller made HEAD unborn. It now
returns DefaultBranchUnresolvedError, handled like ErrParentBranchNotFound on the fetch, the
replay and the refresh: no write is planned and the parent is observed Missing.

"Empty" has one definition: no hash refs at all, tags included. Default-branch resolution follows
go-git, which rewrites a hash-only HEAD before Remote.List returns; that is pinned by a test.

An omitted parent can now stall: the observation carries ParentRequested, and
parentBranchReadiness compares it with spec.parentBranch, with a message that says to fix HEAD or
set the field. Canonical git advertises neither a HEAD that resolves to nothing nor its symref, so
against it the message says the remote has no default branch.

…r drives

While a parent branch was missing, every reconcile forced a recheck (restarting every stream of the
target), indefinitely for a typo, and recovery still depended on an observation flip: the refresher
skips a branch holding work, a failed push stops the push timer, refresh can be off, and a first
attempt that fails transiently after the parent reappears stranded the work.

The worker now latches an obligation the moment a cycle fails on the parent, and clears it only when
the work is published:
- retained writes stay retained until pushPending publishes them;
- writes it had to drop are remembered per (GitTarget, collection) scope, and a scope clears only
when a resync of it is published (pushed, or settled as a no-op), not on the resync reply.

The worker drives it on its own deadline (10s, doubling, capped at 5m, one per worker): one
advertisement while the parent is missing; once found, it retries the retained writes and raises a
per-target SnapshotRequestSeq for the scopes still owed. Before the deadline a refresh tick costs
nothing and a live write or resync fails without a fetch; reconciles never probe. A parent change
makes the probe due at once.

The controller forces one recheck per rise of the sequence (remembered in memory, like reconcile
requests) instead of on every reconcile while the Ready reason is ParentBranchNotFound, and reports
Ready=False/Reconciling with reason RecoveringParentBranch while the parent is back but work is owed.

Ledger rows 1-12 are unchanged; new rows: standby no-op live write (1), standby first write after the
parent moved (6, as row 6), parent probe while missing (1 advertisement, 0 fetches).

e2e: a third context recovers from ParentBranchNotFound with no cluster edit after the parent is
pushed. The refresher-timing step ("contention rose, refresh did not") is removed: with refresh on, a
refresh can find B first; the worker tests prove publication alone finds a moved parent.

Co-Authored-By: Claude Opus 5.5 <noreply@anthropic.com>
…ranch created during our upload

R5. With spec.parentBranch omitted the parent is the default branch as last discovered, but the
refresher compared the parent's hash only: a HEAD switched from main to trunk at the same commit was
never followed, and no-op pushes kept recording main while refreshes recorded trunk. followParent now
also compares the advertised parent branch with the one the checkout is rooted on, and follows a
mismatch with one fetch. Publication still cannot see HEAD; that is documented.

R6. When somebody created the write branch between our advertisement and our upload, the server
refused the upload (Old was zero) as an untyped error, the fallback probed the root only, found the
parent unmoved, and the work never replayed. On that path only, the fallback now reads both refs
from one advertisement and treats a write branch that is now there as contention. Its ledger row
measures 8 connections: the refused upload, one advertisement, the contention fetch, the push.

Also rewords the "parent branch" vocabulary rule: a bare "parent" is fine where the subject is
already a branch, such as status.remote.parent.

Co-Authored-By: Claude Opus 5.5 <noreply@anthropic.com>
…n a held request through a long recovery

The contract page now carries what shipped: the omitted-parent refusal for a repository that is not
empty, recovery as a worker obligation, the push admission boundary, go-git's default-branch
resolution, and the new ledger rows. The hardening plan is marked done and records where the build
departed from it.

TestParentRecovery_AHeldCommitRequestIsCommittedAfterALongRecovery runs the real event loop: a
CommitRequest riding a write held back by a missing parent stays WaitingForPush through a recovery
far longer than the controller's old bound, and resolves Committed on the parent's tip.

Co-Authored-By: Claude Opus 5.5 <noreply@anthropic.com>
… review nits

- api-first-publication.md and commit-timing-surface.md: past the safety window the controller
asks the worker to withdraw the request and reports the worker's answer, which can be the real
outcome when the worker resolved it first.
- configuration.md: the status.remote example shows an absent write branch, so the parent stanza
it shows is one the contract can produce.
- gittarget-parent-branch.md: drop the settled default-branch question from the open questions.
- INDEX.md headings and TODO.md wording follow the style guide.

Co-Authored-By: Claude Opus 5.5 <noreply@anthropic.com>
…age, and hold retained replay to the probe deadline

Review of 93120ca reproduced two §4.4 defects:

- P1. A recovery snapshot that had committed but not yet been pushed kept its publication credit
when the parent vanished again and another write from the same scope was dropped. Publishing the
older snapshot then cleared the newer obligation: cm1 landed, cm2 never did, and no new snapshot
was requested. A dropped write now removes its scope's credit, so the scope stays open and the
  worker asks again.
- P2. With retained writes waiting for a rebuild, every incoming write went through
recoverRetainedWrites, which fetched without checking the probe hold: one connection per write
before the deadline. It now returns the hold's error before any I/O, and the scheduled probe
  still drives the recovery.

The reviewer's reproductions are the regression tests (both red before the fix); the probe-budget
test gains a retained-writes case. The docs record the review, its resolution, and the follow-up
order after #407 merges.

  • the EncryptionConfigured stall
  • the worker-wiring stall
  • the sourceProviderErr return

If one of these exits runs, the request is marked as acted on, but no recheck is forced. The worker's dropped-write scope stays open until runParentProbe bumps the sequence again on a later deadline. That bump comes on the backoff schedule, so recovery can be delayed by minutes.

Read recoveringParent early. Call take where forceRecheck is computed.

Proposed fix
-	parentRecheck, recoveringParent := r.parentRecovery(&target, target.Namespace)
+	recoveringParent := r.parentRecoveryFound(&target, target.Namespace)
 ...
-	forceRecheck := gitPathWasRefused || parentRecheck || r.reconcileRequests.take(
+	forceRecheck := gitPathWasRefused || r.takeParentSnapshotRequest(&target, target.Namespace) || r.reconcileRequests.take(
 		types.NewResourceReference(target.Name, target.Namespace), reconcileRequestedAt(&target))

Split parentRecovery in internal/controller/gittarget_parent_recovery.go into these two helpers. takeParentSnapshotRequest calls snapshotRequests.take. parentRecoveryFound returns open && found.

Review comment at @internal/controller/gittarget_controller.go at line 194:
Update the parent recovery flow so the early check in reconcile determines
whether recovery is present without consuming its snapshot request. Move the
request consumption into the forceRecheck calculation, and split parentRecovery
into helpers for detecting recovery and taking the snapshot request so early
exits do not mark an unapplied recheck as handled.

🎯 Functional Correctness | 🟡 Minor | ⚡ Quick win

Accept a snapshot sequence that went backward, because a replacement worker restarts at 1.

The tracker is keyed only by GitTarget. BranchWorker.snapshotRequests lives on the worker.

A worker can be replaced while the GitTarget survives. For example, the GitProvider is recreated against another URL, because spec.url is immutable. The new worker's SnapshotRequestSeq then starts again at 1, while t.acted still holds the old, higher value.

The check t.acted[ref.Key()] >= seq then drops every request until the new worker's count passes the old one. The worker raises the count only once per probe deadline. During that time the dropped writes are not re-derived, and the target stays RecoveringParentBranch.

Treat any change in the sequence as a new request.

Proposed fix
-	if seq == 0 || t.acted[ref.Key()] >= seq {
+	// A lower sequence means a replacement worker that counts from 1 again.
+	if seq == 0 || t.acted[ref.Key()] == seq {
 		return false
 	}

Update the sequence check in the recovery tracker’s `ref.Key()` path so it
rejects only zero or a sequence equal to the previously acted value, and accepts
changed sequences even when they are lower than the stored value.
