From bc5d9ff242aed96bdf9f42b3d764d4a22d657594 Mon Sep 17 00:00:00 2001 From: Stephen Crowe <6042774+crowecawcaw@users.noreply.github.com> Date: Mon, 5 Oct 2026 16:33:22 -0700 Subject: [PATCH 1/3] feat(claude-review): converge reviews in fewer rounds A month of review data (1,506 comments on 174 PRs) showed the reviewer never settles: every revision gets ~2.5 new comments regardless of round, ~40% of later-round comments hit code that existed at round one, and comments average ~1,600 chars. The prompt asked for one partial pass per run, and every push re-reviewed the whole diff. - The first review is a full, thorough pass. Later revisions are reviewed incrementally against the last fully reviewed commit, recorded in a sticky summary comment: open threads are re-checked and marked addressed when fixed (or when a reply's reason holds up), and only newly changed code is reviewed. - Findings carry a severity (blocking / should-fix / nit). Nits are posted only on the full review; incremental should-fix findings must land on changed lines. The prompt excludes pre-existing issues and speculative scenarios and caps comments at ~120 words. - A summary comment and a "Claude review" commit status report what is still open, so authors and their agents know when to stop. The status needs `statuses: write` from the caller; the job now inherits the caller's permissions so that grant is opt-in rather than a startup failure. - The agent no longer holds a GitHub token or any write tool. It returns findings as structured output (--json-schema); a deterministic script validates anchors, dedupes by fingerprint, and posts one batched review. - Debounce 30s and skip heads a newer push superseded; skip bot-triggered runs (Dependabot), which claude-code-action rejects anyway. - Default to Claude Opus 5.5, also for release notes. Opus 5.5 rejects a forced tool_choice, so release notes use auto and keep the existing tool-call check. One careful pass is enough. + ── WHAT TO REVIEW ── + Full mode: this is the only full pass this PR gets -- later + revisions are reviewed incrementally -- so be thorough. Cover every + changed file, highest risk first, and raise everything material now + rather than leaving it for a later round. - ── AVOID DUPLICATE COMMENTS ACROSS REVISIONS ── - This PR may have been reviewed on an earlier revision. The file - `prior-review-state.json` (in your working directory; read it FIRST, - before reviewing) records what you already said. Its shape: - { - "suppress": ["", ...], // findings already handled - "live_comments": [ { "path", "line", "fp", "body" }, ... ] - } - Each of your comments is identified by a fingerprint (`fp`) -- a - constructed string, NOT a hash: - :::: - e.g. `src/deadline/auth.py::correctness::validate_token`. The same - finding must always produce the same fp, so build it only from the - file path, the category, and the specific symbol/identifier the - finding is about -- never from your wording, which may change. + Incremental mode: the rest of the PR was already reviewed. + 1. For each open thread, decide whether this revision addresses it, + or whether a reply gives a sound reason to leave it (intentional, + out of scope, a false positive). Check any claim a reply makes + that the code can confirm (e.g. "callers already do X") before + accepting it. If addressed or justified, add a resolution + (below). If not, leave it open; do not re-raise it. + 2. Review `interdiff.diff`: new code, including the fixes for your + earlier findings. Comment only on lines it changes. + 3. Do not re-audit unchanged code. The single exception is a + blocking issue you are confident about. + Nits are not posted in incremental mode; do not report them. - Before posting ANY finding: - 1. Compute its fp. If that fp is in `suppress`, DO NOT post it -- - you have already raised it (or a maintainer resolved it). Skip - silently. - 2. Even if the fp differs, if any entry in `live_comments` already - makes substantially the same point about the same code, DO NOT - post a reworded duplicate. Skip it. - Only post findings that are genuinely new on this revision. + ── WHAT COUNTS ── + Every finding has a severity: + - `blocking`: will cause a bug, security hole, data loss, or broken + build/release in a realistic case. Must be fixed before merge. + - `should-fix`: a real defect or risk that is likelier than not to + bite someone, but is not an outright break. + - `nit`: minor clarity, naming, docs, or tests worth mentioning once. + Do not raise: problems in code this PR does not touch (pre-existing + issues), style a linter or formatter would catch, speculative + scenarios that need an unlikely chain of events, or restatements of + an earlier finding. If unsure whether something is real, check the + code before writing it up; if still unsure, leave it out. - ── HOW TO POST: INLINE COMMENTS ONLY ── - Post every finding as an inline review comment anchored to a line in - the diff -- these are the only comments maintainers can reply to and - resolve. NEVER post a PR-level / conversation comment (do not call the - `issues/.../comments` endpoint). - gh api repos/${{ github.repository }}/pulls/${{ steps.meta.outputs.pr_number }}/comments \ - -f commit_id=${{ steps.meta.outputs.head_sha }} -f path=... -F line=... -f body=... - If a finding is genuinely high-level (overall design, architecture, - or approach) and does not map to one line, anchor it to the most - relevant changed line you can identify; if none is relevant, anchor - it to the first changed line of the first changed file. Phrase it as - the high-level note it is, but it still lives as an inline thread. + ── HOW TO REPORT ── + You do not post anything yourself. Return your findings as the + structured output; a later step validates and posts them as one + review. Each finding: + path repo-relative, as in the diff + line new-side line number in the head version of the file, + taken from Read output or the diff hunk headers; must be + a changed or context line of pr.diff (in incremental + mode, of interdiff.diff). A high-level point that maps + to no single line goes on the most relevant changed line. + severity blocking | should-fix | nit + category correctness | security | tests | docs | design + symbol the identifier the finding is about, plus a short slug + for the issue when one identifier has several + (`retry-off-by-one`, `retry-catches-baseexception`) + body the comment text (format below) + `path`, `category`, and `symbol` form the finding's fingerprint + (`::::`). The same issue must always produce + the same fingerprint, so pick the symbol from the code, not your + wording. A finding whose fingerprint is in `suppress`, or that + restates an open thread, will not be posted -- skip it. - Every comment body MUST end with its fingerprint marker on its own - last line, exactly: - - This is how the next revision's review recognizes what you already - said. The HTML comment is invisible in the rendered comment. + Each resolution closes one of your open threads: + fp the thread's fp from open_threads + reason one sentence: what addressed it, or why the reply holds - Focus on correctness, security, and clear bugs in the diff. Split the workflow: the review job runs with a read-only token and hands its results over as an artifact; the post job inherits the caller's grants, posts, and resolves addressed threads when the caller grants contents: write (otherwise the marked reply alone closes the thread, as before).
