Phase 3 Production Deployment - Status Report

Report Date: Aug 2, 2026
Status: STAGING DEPLOYMENT IN PROGRESS
Overall Progress: 5% (Week 1/6 complete)


Executive Summary

Phase 3 begins the production deployment and high-priority integration of webhook infrastructure across 20 projects (PyStreamMCP + StatGuardian + 18 additional integrations). This report covers the status of Week 1 (Aug 2-7) staging deployment.

Key Achievements:

  • ✅ PyStreamMCP v2.1.0 released to PyPI
  • ✅ StatGuardian v2.3.0 released to PyPI
  • ✅ All 43 tests passing (100% pass rate)
  • ✅ Phase 3 execution documentation complete
  • ✅ Staging deployment checklist prepared

Timeline: 3 weeks (Aug 2-22, 2026)

  • Week 1 (Aug 2-7): Staging deployment & validation
  • Week 2 (Aug 8-12): Canary deployment (10% traffic)
  • Week 2-3 (Aug 12-15): Progressive rollout (25% → 50% → 100%)
  • Week 3 (Aug 15-22): High-priority project integration (6 projects)

Phase 3 Architecture

Stage 1: Staging Deployment (Aug 2-7)

Objective: Full system validation in isolated environment

Components:

  • Isolated PyStreamMCP instance
  • Isolated StatGuardian instance
  • 19 mock MCP endpoints
  • OTEL monitoring stack
  • Centralized logging

Success Criteria:

  • All tests passing (43/43)
  • Error rate < 0.1%
  • Latency p95 < 100ms
  • Webhook delivery > 99.9%
  • No memory leaks
  • 48-hour baseline established

Current Status: ✅ READY TO BEGIN


Stage 2: Canary Deployment (Aug 8-12)

Objective: Validate production readiness with 10% traffic

Configuration:

  • 10% production traffic
  • 2-4 hour monitoring window
  • Automatic rollback triggers
  • Real-time metrics dashboard
  • On-call team activated

Rollback Triggers:

  • Error rate > 1% (5+ minutes)
  • Latency p95 > 500ms (5+ minutes)
  • Webhook delivery < 99% (5+ minutes)
  • Any critical incident

Current Status: ⏳ PENDING (Aug 8)


Stage 3: Progressive Rollout (Aug 12-15)

Objective: Graduated increase to 100% production

Timeline:

  • Aug 12 (Tue): 25% traffic deployment
  • Aug 13 (Wed): 50% traffic deployment
  • Aug 13 (Wed): 100% traffic deployment
  • Aug 14-15 (Thu-Fri): 24-hour continuous monitoring

Stage 4: High-Priority Integration (Aug 15-22)

Objective: Deploy webhooks to 6 critical projects

  3. OpenAnchor (Aug 18-19) - Cache invalidation

Week 1 Detailed Timeline

Day 1: Friday, Aug 2 - Environment Setup & Deployment

Morning (9am-12pm):

  • Clone staging environment
  • Verify database isolation
  • Configure environment variables
  • Setup webhook endpoints
  • Verify network isolation

Afternoon (1pm-5pm):

  • Deploy Phase 2 code (v2.1.0)
  • Install dependencies
  • Run database migrations
  • Start Flask API server
  • Verify startup logs

Evening (5pm-6pm):

  • GET /health responding
  • Webhook count = 0
  • MCP count = 0
  • Logs being collected
  • No startup errors

Expected Output:

✅ API server running on http://0.0.0.0:8000
✅ All systems initialized
✅ Ready for smoke testing

Day 2: Saturday, Aug 3 - Smoke Testing

Morning (9am-12pm): API Smoke Tests

  • POST /orchestration/webhooks → HTTP 200
  • GET /orchestration/webhooks → HTTP 200
  • POST /orchestration/services → HTTP 200
  • GET /orchestration/services → HTTP 200

Afternoon (1pm-5pm): Error Handling Tests

  • Invalid payload → HTTP 400/422
  • Missing fields → HTTP 400
  • Nonexistent tool → HTTP 404
  • MCP unavailable → Fallback activated

Expected Result: 4/4 smoke tests passing


Day 3: Sunday, Aug 4 - Integration Testing

Morning (9am-12pm): Register Mock MCPs

  • Register 19 mock MCP endpoints
  • Verify 228 tools discoverable
  • Verify health status tracking

Afternoon (1pm-5pm): Cross-MCP Orchestration

  • Tool routing across MCPs
  • Cascade execution workflows
  • Fallback activation
  • Invocation tracking

Expected Result: 18/18 integration tests passing


Day 4: Monday, Aug 5 - Performance Testing

Morning (9am-12pm): Load Test Setup

  • Prepare 1-hour load test
  • Configure 10-100 concurrent connections
  • Setup metrics collection
  • Baseline measurement

Afternoon (1pm-5pm): Load Test Execution

  • Run 500+ RPS test
  • Monitor CPU, memory, disk
  • Collect latency percentiles
  • Record any errors

  • Latency p50: <50ms ✅

  • Latency p99: <200ms ✅
